+1, you likely have a valve leak. If you can pull the injectors you can do a pseudo leak-down test by blowing air into the injector hole and see where the air comes out. Obvioulsy with the cylinder to TDC of the compression stroke.
Sounds like you need to start at the beginning and do some testing. Start with the MPU and speed controller. If that isn't working you'll not flash the field to make power.
You have to dig around and find them. Those engines are used in more than the MEP generators. Search for Lister LPW4 parts.

I can't image this is going to be easy or less expensive than selling/trading the MEP804 for a more suitable machine.
The way to think about it is like this, Using 2 legs means you paid for a 15kw generator but GOT a 10kw usable generator. Anything you put on that third leg gets you closer to what you paid for from a load capacity standpoint.

I've not torn down a 804 but if its like the smaller units that I have torn down its easiest to pull the engine and alternator together then separate them.
Do the inverters operate in parallel and do they have transfer switches for generator power pass-through? If the answers to those questions are YES then you can't even use two phases of the generator.
