Sensitive brakes...

Hey guys, I am having what I think is a problem with my brakes. When my air gets to normal, and I hit the brakes, the pedal moves about an inch and then if you dont just lay the weight of your foort on the pedal they grab. The are not locking up just severe braking. It may be normal, I just need to learn how to use them. Is there a way to adjust how much the air assist works or how fast the brakes hit? What TM should I look in for that info?

could be adjusted too close to the drum. (adjusted too tight) or there could be oil/grease or some sort of nasty on one or more of the brake shoes.
