I would put it back to 24v and do a doghead relay then report back. My opinion is that 12v conversion is a bad Idea. But for now bust out the multi meter and see if your getting power get a helping hand and have some one try starting it while you check for voltage.
I had a to clean everything to fix mine the contacts on the bulb cluster and main harness. Try turning the light a couple of times before taking everything apart to get a good contact.
Grantshire check both batteries with a multi meter before swaping them. They should both be 14v ruining
it wouldnt start if you hooked them up in series backwards
front batery is negative -ground / positve goes to neg on 2nd battery
Rear battery positive goes to top of terminal bar.

Do you have a np205 or 208? they do sell an inch spacer for the front driveshaft. forgot who made it though
